Process and governance optimization in integration and test management

Order

The client commissioned DI Experts to optimize the existing processes in integration and acceptance testing and to set up new PMO governance in order to more closely dovetail strategy, objectives and operational implementation.

Situation

Historically grown processes had become established in the previous test organization, which were functional but hardly established a clear connection between strategic goals and daily test activities. There was also a lack of a transparent role and responsibility structure, which meant that adjustments to changing business requirements could only be made slowly.

Procedure

DI Experts first developed the target image for a company-wide test platform and moderated workshops to bring together the vision, strategy and requirements of all stakeholders. DI Experts then revised the integration and acceptance test process, introduced an audit-proof process design and implemented extended reporting functions. In parallel, DI Experts defined an adapted PMO governance with clear roles, responsibilities and escalation paths to accelerate decision-making processes in test operations and increase transparency throughout the company.

Result

The newly introduced processes ensure data protection-compliant and audit-proof test management and enable changes to be implemented more quickly. The standardized workflows and tools contribute to more efficient coordination, while the established PMO governance creates clear roles and ensures consistently transparent communication of all test activities. This enables the company to react much faster to new business requirements and sustainably improve the quality of its integration and acceptance tests.
